Challenge
A data-center exit window forced pace, but prior lift-and-shift left idle spend and unclear ownership of landing-zone guardrails.
Approach
We sequenced workloads, stood up a thin landing zone (identity, logging, network baselines), piloted a non-critical cutover with rollback criteria, then expanded waves with cost as a design input.
Results
- Business-critical systems stayed offline only within rehearsed cutover windows
- Right-sizing and shutdown schedules were part of each wave plan — not a postmortem
- Ops retained runbooks they could execute without the migration team in the room
